Operators first. Engineers second. Consultants never.

Many firms know automation. Few know businesses.

Counsel Code is led by Bobby Buchanan, who owns and runs Buchanan Law Group — the firm in every case study on this site. The seven systems described there were built to solve problems he was personally paying for, and they ran in his own business before anyone else was ever offered them.

That is the whole basis of the company, and it is worth stating rather than leaving to be discovered. The technology exists because the operational problems existed first, in a real firm, with real clients and real money moving through it.

Advice from operators carries more weight than advice from consultants.

We have already made the expensive mistakes.

    • We know what a migration actually costs

Because we moved a decade of case history ourselves, and discovered in the middle of it that the dates were stored in local wall time.

    • We know why two systems must never write the same record

Because we once had two of them polling the same payment gateway, and doubled a client's balance on a live page.

    • We know a rule in a prompt is not a control

Because we shipped one, and learned that anything with a real consequence needs code behind it rather than an instruction.

    • We know cutovers end when the numbers agree

Not when the plan says they do. Every system we have switched off ran in parallel with its replacement first.

None of it started as a company.

It started because the firm could not answer simple questions. What did that case cost to run? What was promised to this client during the sale? What is due in court tomorrow, and has anyone told them? Four platforms each held part of the answer and none held all of it.

The first thing built was not software. It was a measurement layer — an honest count of where the hours and the money were going. That is still the first thing we build for anyone, because everything after it is guesswork otherwise.

Then one system at a time, each in production before the next began: revenue operations, case management, scheduling, client messaging, payments, pricing analytics. Six months. Every one of them replaced something the firm had been renting or doing by hand, and every one of them was used in anger by staff who would say so immediately if it were worse than what it replaced.

Counsel Code exists because other firm owners kept asking how it was done. The answer turned out to be transferable — not the software, which is specific to one firm, but the method.

We are not describing a capability. We are describing something we did to ourselves first, and still run on.

Talk to the person who built it.

Not an account manager. The strategy call is with the operator who has run this exercise on his own firm.
