We start by finding out how the firm actually runs.

Not how the org chart says it works. How it works — including the spreadsheet somebody keeps privately because the real system can't do it.

Every firm has two operating models. There is the one in the handbook, and there is the one the staff invented to get work out of the door. The second one is where the cost lives, and it is invisible from the top.

An assessment finds it. We sit with the people doing the work, follow a matter or a client or an invoice end to end, and count what it costs. The output is a written map of the operation with the friction marked and priced.

    What we look at

    • Every system the firm pays for, and what each is actually used for versus what it was bought for
    • The handoffs between people — where work waits, and how long
    • What gets re-keyed from one system into another, and how often that introduces an error
    • The reports leadership relies on, and whether the numbers in them can be trusted
    • The work that only one person knows how to do

    What you get

    • A written operational map — the real one
    • A ranked list of friction points with an estimate of what each costs per year
    • A recommendation on what to automate, what to rebuild, and what to stop doing entirely
    • An honest read on what is not worth fixing

Some of what an assessment finds is that a system you are paying for should simply be switched off. That is a good result.

What it looks like in practice

At Buchanan Law Group the assessment found that invoicing, case management, scheduling and payment reconciliation had each grown onto a different platform, and that no single system could answer what a case cost to run. That finding set the order of everything built afterwards — and it is why the first thing delivered was a measurement layer, not software.

It also found work that should not exist. Payments arriving on five different rails were being matched to clients by hand, every week, by someone whose job was not data entry.
